Video walkthrough

Coming soonFifteen minutes on Monday: collecting the numbers
It will cover
  1. Same dates everywhere: Monday to Sunday, one time zone
  2. Spend and results in Meta Ads Manager
  3. Leads, qualified and signed in HighLevel or Follow Up Boss
  4. Booked and held from appointments
  5. Write the source of every number next to it
This chapter is complete without it. Every step is written out on this page.

What you're building

A one-page collection routine: for each of the seven counts, the screen it comes from, the filter to set, and the cell it goes into. Done the same way every week, it takes about 15 minutes, less if your Part 07 sheet already collects leads and appointments.

Why it matters

Most scorecard arguments are really about mismatched dates or definitions. If spend is Monday to Sunday but leads are "last 7 days" pulled on a Tuesday, the cost per lead is wrong before anyone looks at it.

What you need

  • Meta Ads Manager access for the ad account
  • HighLevel: Dashboard and Opportunities access (the Dashboard Stats permission for widgets). Follow Up Boss: admin access to Reporting for whole-team numbers.
  • Your scorecard from chapter 08.01

Step by step

  1. Spend: Meta Ads Manager

Read Amount spent for the campaigns that generate leads. Meta's own Results and Cost per result columns count leads as Meta saw them (by default with a 7-day click attribution setting), which will not match your CRM exactly. Use Ads Manager for spend, and your CRM for the lead count.

Recent results can take up to 48 hours to finish processing, so pull last week's spend on Tuesday or later.

Check: The spend you entered matches Ads Manager for exactly Monday to Sunday.

  2. Leads: your CRM, by date created and source

HighLevel: in Contacts, filter by Created date for the week and by your marketing sources or tags; or use the Leads tab of your Part 07 sheet. Dashboard contact widgets can also be filtered by attribution and UTM source. Follow Up Boss: Reporting > Lead Sources for the week, with your lead type filter, then export to CSV.

Exclude test leads and duplicates every time, the same way.

Check: Your lead count equals the CRM's count for the same filter, and test leads are excluded.

  3. Qualified conversations: a stage or tag, not a feeling

Agents mark a lead qualified the moment it meets your rule, using one stage or tag. HighLevel: move the opportunity to a pipeline stage named "Qualified", and count opportunities that entered it this week. Follow Up Boss: change the person's stage to your qualified stage (for example "Hot Prospect") and count by stage for the week.

Check: Two people counting last week's qualified conversations get the same number.

  4. Booked and held: appointments

HighLevel: Calendars > Appointments list view for the week, filtered by your consult and listing calendars; booked = appointments created this week (or occurring this week, depending on your counting method), held = status Showed. Dashboard widgets can show appointments by status. Follow Up Boss: Reporting > Appointments with the week's dates; filter by type and outcome. Google-created appointments count in this report only if a lead is invited.

Check: Every appointment in the week has a status or outcome. None are left blank.

  5. Signed clients and revenue

Signed: count agreements signed this week from your agreement software or e-signature tool, and make sure the CRM stage was updated to match. Revenue: commission received this week, from your closing statements or your Follow Up Boss Deals report (Reporting > Deals) or HighLevel Won opportunity value if you track commission there.

Check: Signed count matches your signed agreements folder for the week.

What success looks like

  • All seven counts use the same Monday to Sunday and time zone.
  • Each count has its source written next to it.
  • The weekly collection takes 15 minutes or less.

How to test it

Have a second person collect last week's numbers using only the routine sheet. Compare with yours. Any count that differs means the filter or definition is not written precisely enough; fix the routine, not just the number.

Troubleshooting

Meta says 70 leads, the CRM says 58.

They count differently: Meta counts form submissions it attributes to ads within its attribution window; your CRM counts contacts created and de-duplicated. Use the CRM count and note the gap. A large or growing gap means re-run the Part 07 ad connection test.

Held is blank for some appointments.

Make "status set by 9am next day" part of the agent's routine and list unset appointments at the weekly review.

Follow Up Boss reports show only part of the team.

Team leaders and ISAs see only their team's data. Run reports as an account admin.

Advanced technical details

Optional. You can follow every step above without these.

Technical detailsAutomating collection

Leads and appointments can be written to a sheet as they happen (Part 07, reporting chapter). Spend can be pulled with the Meta Marketing API Insights endpoint by a technical team member; until then, a weekly copy is fine. Keep the raw rows; derived numbers should always be recomputable from them.
